Building a Family Brand From Scratch in 2020: Retail That Feels Like Home

Elaine So launched a children's lifestyle brand during a global pandemic. What she built instead of a store is a lesson in why physical retail's most powerful retention tool is the feeling it creates.

Eber Editorial· June 2026· 8 min read

2020 is not the year most rational business plans would choose to launch a physical retail brand.

Global supply chains were fractured. Consumer spending was contracting. Hong Kong was navigating its own particular uncertainties. The case for waiting. for a clearer market, a more stable environment, a less frightening moment. was overwhelming.

Elaine So opened Bimbo Concept anyway. And in doing so, she made a decision that turned out to be correct not despite the circumstances, but partly because of them: parents in 2020 were not looking for another transactional retail experience. They were looking for spaces that felt considered, human, and worth bringing their families to.

Today, Bimbo Concept has grown beyond anything a conventional children's retail brand looks like. There's a playroom, workshops, family events, parenting classes, and spaces specifically designed for parents to slow down and spend time together. not just consume. We spoke with Elaine about how she built it, what retention actually means for a family brand, and what children have unexpectedly taught her about running a business.

Bimbo Concept's in-store playroom designed for families to linger
The problem she couldn't shop her way around

The Gap Elaine Saw. And Why Nobody Else Was Filling It

Before Bimbo Concept existed, Elaine was a Hong Kong parent shopping for children's products. The experience frustrated her in ways that were specific and articulable. Not the product quality. Hong Kong has no shortage of premium children's goods. The frustration was the experience itself: sterile, transactional, designed for efficiency rather than the actual reality of shopping with a young child.

Most children's retail in Hong Kong was either heavily commercial. international chains with generic layouts and aggressive upselling. or boutique but limited, strong on curation but weak on the experience around the product. Neither model treated the shopping trip as something a family might actually want to spend time doing rather than completing as quickly as possible.

The second frustration was deeper: Elaine couldn't find a children's brand that reflected her values as a parent. She was increasingly conscious of sustainability, of buying intentionally rather than impulsively, of choosing products that had thought behind them. The market was beginning to move in this direction but Hong Kong's family retail sector had not kept pace.

"We're not just building a store. We're building an environment families want to return to."

Elaine So, Founder · Bimbo Concept
Growth nobody scripted

From Store to Ecosystem: The Evolution Nobody Planned

Bimbo Concept's expansion from retail into programming, events, and community space wasn't fully planned from day one. Elaine describes it as an organic response to what families actually needed once they started coming through the door.

The store created proximity. Parents would bring their children, spend time browsing, and stay longer than a typical retail visit because the space was designed for unhurried exploration rather than efficient transaction. In that extended time, something happened: parents started talking to each other, asking questions, building informal connections around shared parenting experiences.

Elaine recognised this as a signal, not a side effect. The community was forming spontaneously because the need was real. What followed. the playroom, the workshops, the family events. was a deliberate decision to formalise and programme what was already happening informally. Bimbo Concept didn't create a community and then build a store. It built a store and then noticed the community forming, and chose to nurture it.

The third place

Why Physical Retail Isn't Dead. It's Evolving Into Third Places

The narrative that physical retail is dying in the age of e-commerce misses something important about what physical retail does at its best. The products available at Bimbo Concept are, in theory, available online. The reason families come back. and keep coming back. isn't because the products aren't available elsewhere. It's because the experience of being in the space isn't available elsewhere.

Sociologists use the term "third place" for spaces that are neither home nor work. the café, the library, the community centre. that serve important social and psychological functions in people's lives. Family retail at its best functions as a third place for parents: somewhere to bring children, to spend unstructured time, to connect with other families navigating similar life stages.

Bimbo Concept has built this deliberately. The physical space is designed not just to display products but to invite lingering. seating for parents, areas where children can explore, programming that gives families a reason to visit even when they're not buying anything. This is the retention architecture that no loyalty program can replicate: the space itself earns the repeat visit.

The non-transactional visit audit

How many touchpoints let customers engage without buying?

Elaine counts parents who visit Bimbo Concept for events or classes. not purchases. as among her most valuable retention signals.

These non-transactional visits build relationship depth that eventually converts to purchase intent and referral at rates significantly higher than customers who only engage when they're buying.

Consumption is changing

How Modern Parents Are Shopping Differently

The sustainability dimension of Bimbo Concept's curation reflects a genuine shift in how Hong Kong parents are approaching consumption for their children. Five years ago, sustainability in children's retail was a premium niche. Today, it's becoming a baseline consideration for a growing segment of consumers. parents who are thinking carefully about what they bring into their homes and what signals those choices send to their children.

Elaine sees this not as a trend but as a structural shift in parenting culture. The parents who shop at Bimbo Concept aren't primarily motivated by sustainability as an ideology. They're motivated by quality, intentionality, and the desire to make purchases they feel good about. and sustainability is a proxy for all three. A product that is sustainably made is more likely to have been thoughtfully designed, more likely to last, and more likely to represent good value over time.

This has implications for how Bimbo Concept curates and communicates. The story behind a product. its maker, its materials, its longevity. is as important as the product itself. Customers who understand why something is on the shelf at Bimbo Concept are more likely to buy it, recommend it, and return for more products that have earned the same trust.

Lessons from the smallest customers

What Children Have Unexpectedly Taught a Founder About Business

Elaine's answer to this question is one of the more memorable things she shared with us. Children, she observed, don't perform loyalty. They don't come back to a space because they accumulated points or because they feel obligated. They come back because they genuinely want to. Their repeat behaviour is a pure signal of whether an experience delivered what it promised.

Running a brand where children are a constant presence has trained Elaine to watch for that signal carefully. When children ask to come back. not when their parents decide to bring them, but when the children themselves want to return. something real has been created. That's the quality of loyalty she's trying to build with adults too.

The hardest part of building Bimbo Concept, she says, isn't visible from the outside: it's the constant discipline required to say no to opportunities that don't serve the core community. As the brand has grown, the pressure to expand in directions that would generate revenue but dilute the experience has increased. The decisions to decline these opportunities are the ones that maintain the integrity of what Bimbo Concept is for.

Reading real trust

What Signals Tell Elaine Customers Genuinely Trust the Brand

The most meaningful retention signal at Bimbo Concept, in Elaine's view, isn't purchase frequency or points redemption. It's the quality of engagement between members and the brand.

  • Parents who ask for recommendations rather than just browsing
  • Families who attend workshops because they value the programming, not because there's a discount attached
  • Members who refer friends in specific, personalised terms, not generic ones
  • Customers whose trust in the brand's judgment makes the relationship genuinely irreplaceable

These signals are harder to measure than transaction data, but they're more predictive of long-term retention. A customer who trusts your brand's judgment and shares your values is a customer with a very high switching cost. not because the alternatives are bad, but because the relationship with your brand is genuinely irreplaceable.

Why Outback Steakhouse Hong Kong Is Rethinking What a 'Member' Really Means

Outback Steakhouse has been a fixture in Hong Kong dining for years. Casual, generous, reliably good — and carrying genuine emotional associations for a significant portion of local diners.

Birthday dinners. Family celebrations. The place you went after an exam. These aren't manufactured associations. They're earned through years of consistent experience.

But earned associations don't automatically translate into sustainable loyalty. Hong Kong's F&B market has diversified dramatically. The city now has more steakhouse options, more casual dining alternatives, and more delivery-first competitors than at any point in its history. Staying top-of-mind — and top-of-consideration — requires something more than a good menu and a recognisable brand.

Patrick, Outback Hong Kong's Senior Marketing Lead, has been working through exactly this challenge. His team's approach — shifting from traditional points-based loyalty to a paid Prestige membership model — offers a case study worth examining for any F&B operator navigating a maturing market.

Outback Steakhouse signature dishes: tomahawk steak, seafood pasta, and Bloomin' Onion
The starting problem

Why Earn-and-Burn Loyalty Stopped Working

Points programs are the default loyalty mechanism in Hong Kong's F&B sector. They're familiar, easy to communicate, and easy to redeem. They're also, at this point, table stakes — almost every restaurant chain runs some version of a points system, which means they're differentiating almost no one.

When every competitor offers points, the program stops being a reason to choose your brand and becomes a feature customers expect regardless of where they go. The points themselves become commodified. Customers accumulate them passively, redeem them occasionally, and switch brands when the food or the experience gives them a reason to.

Patrick identified this dynamic clearly. Outback's points program was doing exactly what it was designed to do — rewarding transaction frequency — but it wasn't building the kind of relationship that changes consideration. Members who collected points still chose competitor restaurants when they had occasion-driven dining needs, because the points weren't connected to the emotional context of those occasions.

"A restaurant worth remembering isn't remembered for the food. It's remembered for how it made you feel."

Patrick, Senior Marketing Lead · Outback Steakhouse Hong Kong
The shift

Enter Prestige: The Logic of Asking Customers to Pay First

The decision to introduce a paid membership tier — Prestige — was not a small one. Asking customers to pay upfront for membership benefits is a fundamental shift in the brand's relationship with its audience. It requires the offer to be genuinely valuable, and it requires customers to trust the brand enough to commit before experiencing the benefits.

But paid membership has a powerful psychological property that free points programs lack: it creates active commitment. A customer who has paid for membership has already chosen Outback. They are not neutral. They are invested — literally — in getting value from the relationship. This changes how they approach dining decisions. Instead of choosing where to go for dinner and then remembering they have Outback points, they start from a position of Outback loyalty and decide whether the occasion fits.

The Prestige tier was designed around experiences rather than discounts. Priority booking, exclusive events, curated experiences for celebration occasions — these are benefits that have no cash equivalent, which means they can't be matched by a competitor simply offering a bigger discount. They build loyalty through memorability, not price.

Where the value concentrates

The Emotional Occasion Strategy: Owning Celebrations, Not Just Meals

The most valuable customer segment for a casual dining brand isn't the person who eats out frequently — it's the person who chooses your restaurant for meaningful occasions. Birthdays, anniversaries, work celebrations, family milestones. These visits have higher average spend, higher emotional salience, and — critically — higher social reach. The customer who brings eight people for a birthday dinner is worth multiples of their individual spend.

Outback has a genuine advantage in this segment. The brand already carries celebration associations for many Hong Kong diners. Patrick's strategy is to strengthen those associations deliberately rather than allow them to fade as the dining landscape changes.

This means designing specific member experiences around occasion moments: personalised recognition, special menus, event-oriented communications. It means training staff to handle celebration visits in ways that generate memorable moments, not just adequate service. And it means using member data to understand which occasions Outback currently owns — and which it's losing to competitors.

Try this

The occasion audit

Review your last 90 days of member data. Segment visits by occasion type — celebration, routine, impulse — and calculate LTV by segment.

Celebration visitors almost always generate higher referral rates and higher average spend. Design your loyalty program around them specifically, not around the average visit.

What changed underneath

How Member Data Is Now Informing Marketing Strategy

The shift to Prestige membership has changed how Patrick's team uses data. A points program generates transaction data — what was ordered, when, at which location. Useful, but primarily operational. A relationship-oriented membership generates something more interesting: behavioural signals about how members relate to the brand over time.

Which members are engaging with exclusive events? Which are bringing their family groups versus colleague groups? Which are booking for celebration occasions versus routine visits? These patterns tell a different story about brand health than transaction frequency alone, and they create different marketing opportunities.

Patrick describes a shift from using CRM data to execute campaigns to using it to understand the brand's role in members' lives. The campaigns come second. The insight comes first. This is a meaningful evolution for an F&B brand, and it's one that most point-based programs don't enable because they generate the wrong kind of data.

Points-era questionPrestige-era question
How many points did they redeem?Which occasion brought them in?
How often did they transact?Who did they bring with them?
What discount moved them? What experience made it memorable?
Are members accumulating points? Are members engaging with events?
The unglamorous part

Operational Realities: Maintaining Brand Consistency Under Pressure

Hong Kong's restaurant operators are working under persistent cost pressure. Labour, rent, and food costs have all moved in one direction. The temptation is to manage margins through service reduction — fewer staff, reduced training investment, a leaner experience. This is the path most likely to erode the brand equity that justifies Prestige membership in the first place.

Patrick is clear that the brand consistency Outback requires — the warmth, the generosity, the celebration orientation — is non-negotiable even under cost pressure. A brand that has asked customers to pay for membership has made a promise. The operational investment required to keep that promise is what differentiates a loyalty program from a subscription that customers cancel.

Takeaways

The Broader Lesson for F&B Operators

Outback's evolution offers a template for any restaurant brand considering the move from transactional to relational loyalty.

  • Design benefits around experiences that have no cash equivalent.
  • Build the program around the occasions your brand already owns.
  • Use the data your program generates to understand the brand's role in customers' lives, not just their wallets.
  • Treat operational investment in brand consistency as the foundation everything else sits on.

In Hong Kong's increasingly competitive dining landscape, the restaurants that survive won't be the ones with the most attractive points programs. They'll be the ones that have made themselves genuinely irreplaceable for the moments that matter most to their customers.

Outback x Eber:Outback

Patrick

App、

App

→
App

VIP
Scale

Patrick,Marketing Lead · Outback

Promotion

Welcome reward
Reactivation campaign

Patrick,Marketing Lead · Outback

  • Coupon

Step 1

Step 2

Step 3
